Classic 500: finding product-market fit for a heritage brand

Situation

Royal Enfield — a motorcycle brand with immense heritage — reached a pivotal moment in 2006-07 when a new engine was conceived. The question facing leadership wasn't a design question first; it was a platform strategy question.

Complication

Introduce the new engine on a new platform, and risk losing existing loyal customers attached to specific aspects of the current design. Keep the new engine on the old platform, and risk failing to attract new customers who wanted more than an incremental update. Either direction carried real risk to customer acceptance, engineering feasibility, supplier lead times, and the brand's overall market position if the product-market fit call was wrong.

Question

How do you give leadership enough confidence to commit to a platform direction, fast enough to matter, when the cost of being wrong touches engineering tooling, supplier commitments, and brand trust all at once?

Answer

I worked closely with the CEO, Head of Design, Head of Engineering, Marketing, and an external design agency (Xenophyia, later absorbed into the company) to accelerate the decision-making process — using physical and visual design artefacts to make the trade-offs tangible enough to decide on quickly:

  • Sourced and selected existing components matching the design intent set by Design Leadership, rather than waiting on bespoke parts to evaluate direction
  • Created full-scale 2D side-elevation renderings to correct proportion and geometry ahead of committing to tooling
  • Built clay models and metal fabrications to directly inform engineering decisions around pre-fabrication, tooling, and pilot production runs
  • Built computer-aided Class A surface models to evaluate light, shadow, colour, and surface detail before committing to final form

Outcome

The resulting motorcycle, the Classic 500, became a genuine turnaround project for the company — successfully bridging the platform decision without alienating the brand's existing loyal base, while giving the company a design language that could carry forward. The project remains a formative example of how physical prototyping and rendering can de-risk a high-stakes strategic decision well before full engineering commitment.
